The Agency Operating System: Why We Stopped Patching Workflows and Built One Portal

For years we ran operations the way most agencies do: six tools, a wall of tabs, and scripts holding the seams together. Then we counted what those tabs were costing and made a different call. This is why we stopped patching workflows and started building an agency operating system: one portal for the work, the leads, the spend, and the team.

Every workflow is a candidate for deletion#

Every workflow we run is a candidate for deletion. That has been the rule at Silverthread Labs from the start. A process has to earn its place, and "we have always done it this way" is not evidence.

For years we enforced that rule the way most teams do: one workflow at a time. A script to move leads from the form into a sheet. A patch to push invoices from the project tool into accounting. A bot to keep onboarding steps from dying in someone's inbox. Real fixes, wired into whatever tools we happened to be paying for that quarter.

Each patch worked. Each patch also made the real problem worse, because every integration assumed the six tools underneath it would never move. Vendors change APIs. Teams change tools. The data never unifies, so every report starts with an argument about whose number is right, and the automation quietly becomes technical debt with a subscription fee attached.

At some point the honest engineering answer stops being "write a better patch" and becomes "the architecture is wrong."

What six tabs actually cost#

Agencies rarely feel like they have a software problem. They feel busy. The SaaS sprawl data says those two things are related:

• The average company runs somewhere between 106 and roughly 300 SaaS apps depending on who is counting. BetterCloud puts it at 106, Zylo counts around 305, and about half of paid licenses sit unused either way.
• Zylo also found the average company carries 11 different project management tools and 10 separate collaboration apps. Eleven tools whose only job is to be the one place where work lives.
• Harvard Business Review's research on the toggling tax found workers switch between apps about 1,200 times a day, losing roughly four hours a week, nearly five working weeks a year, just reorienting after each jump.

For an agency, the cost is more specific than lost hours. It is the lead that dies between the form and the CRM. The new hire onboarded from memory. The spend reconciled in a spreadsheet three weeks after the money left. None of it shows up as a line item. All of it shows up in margin.

So we built an agency operating system#

Silverthread Labs is building the operating system for modern agencies: one portal for the work, the leads, the spend, and the team, so a company stops living in six tabs.

An agency operating system is not a project management tool with extras bolted on, and it is not traditional agency management software where five products share a logo but not a database. The difference is the data model. Pipeline, delivery, money, and people share one set of records. When a lead converts, the project already exists. When the project ships, the invoice draws from the same record the work was tracked on. When someone joins the team, their profile, access, and attendance live where their work lives. Nothing gets exported, re-keyed, or reconciled, because nothing ever left.

One login. One set of permissions. One version of the truth per client, per project, per person.

What actually lives in the portal#

Today, the portal is where the company signs in and where the company's records live. One account per person opens every internal app we run. The same record that signs you in holds your HR file, your documents, and your attendance. The credentials the team has to share sit in encrypted vaults instead of a chat thread nobody deletes. And everything, every reveal, every edit, every override, lands in one audit log.

That is the spine so far: identity, the team, and the secrets, live today, running our own company. The pipeline, the delivery, and the money are being built on the same spine, in the order we need them ourselves, so every new module inherits the same login, the same permissions, and the same trail from day one.

We are our own hardest customer#

We run Silverthread Labs on the platform we are building. Our operations team is the first user of everything we ship.

When onboarding a new hire takes too many steps, we feel it on Monday and fix it by Friday. When a lead slips through a pipeline, it is our pipeline. There is no ticket queue between the pain and the fix.

Most business software is built by people who will never run payroll on it. Ours is not. By the time a feature reaches your business, it has already survived the hardest customer it will ever have: us, on a bad day, with payroll due.

We come from software engineering, and this is the most honest work we have done with it. Not automating a workflow here and there, but building the system underneath all of them.

What this means for your agency#

Start with an audit that costs one hour. Count the tabs your operations run on in a normal week. Count the places where the same client exists as a separate record. Count the workflows that exist only to move data between those places. Every one of them is a patch over a seam, and every seam is where a lead, an invoice, or a new hire can quietly fall through.

Then ask the only question that matters: if the seams disappeared, how many of those workflows would you delete?

That is the bet we are making. Fewer tools, one data model, and automation reserved for work that deserves it instead of glue that apologizes for the stack.
